The Monday morning question
Your CEO asks something simple in a review: which customers are most likely to renew this quarter?
Then the scramble starts. Sales has part of the answer. Finance has the invoices in another system. Support knows who has been raising tickets. Someone exports from five apps, cleans it in a spreadsheet for an hour, and presents a number that is already a week old.
For most mid-sized businesses, that isn't a bad week. It's every week.

How you ended up with ten tools
Nobody planned this. The CRM was a good call. Accounting needed its own software. HR picked a payroll platform. Support wanted proper ticketing. Then came a project tool, and another for inventory.
Each purchase solved a real problem. Nobody was asked what the business would look like with all of them running side by side ten years later.
“ "Each tool still does its job. It's the business that slows down." ”

The cost nobody puts on an invoice
Ask what you spend on software and you'll get a licence number. The real cost is your marketing manager rebuilding a report every Friday, and finance re-typing customer details sales entered last week.
The switching alone adds up. Harvard Business Review researchers tracked workers at three Fortune 500 companies and measured how often they jumped between apps.
- App and website switches per worker, per day
- ~1,200
- Average time lost refocusing after each switch
- 2 sec
- Working time lost per person each year (9%)
- 5 weeks
Then there's accuracy. When a CRM and a billing system define "active customer" differently, churn gets misreported for months before anyone notices. Bad data doesn't just waste time. It produces bad decisions.

Why now is different
You've heard "modernise" for a decade. Three things have actually changed.
- AI only works on connected data. Forecasting, automated follow-ups and predictive analytics all fail when customer data is split across four systems.
- All-in-one platforms got good. HubSpot, Zoho One, Odoo and Dynamics 365 now offer solid CRM, finance, operations and HR modules with AI built in.
- Migration takes weeks, not years. Modern cloud platforms are built to go live fast.

A realistic 8-week rollout
For a team of 20 to 50 people, it usually looks like this:
- Weeks 1 to 2: Audit. Map every tool, where data lives and which integrations quietly broke. Most teams find software they pay for and barely use.
- Weeks 3 to 4: Set up. CRM, pipelines, email and basic automations, mostly through guided setup.
- Weeks 5 to 8: Migrate and switch on. Move historical data, train the team, turn on dashboards and AI features. Keep old systems running in parallel until nothing falls through.
You don't need to replace everything on day one. Start with the workflow that hurts most, such as the sales-to-invoice handoff or the Friday report. Early wins are what get the team on board.

The expensive part is waiting
The question is no longer whether to modernise. It's whether your business can use AI at all without fixing the data underneath it. For most companies, the honest answer is no.
The businesses that pull ahead won't be the ones with the most advanced AI. They'll be the ones with one connected system, clean data and a team doing real work instead of managing the gaps between tools.
